SWOT: entering the German market
Author: Clara Weiss (Head of Expansion, Larchmont Labs) · Date: August 12, 2026
Scope
Whether Larchmont Labs should open a direct sales motion in Germany in 2027, selling our scheduling product to mid-sized clinics (20 to 200 staff). Not in scope: other EU countries, or the hospital segment.
Analysis
| Strengths (internal, helps) |
Weaknesses (internal, hurts) |
| 42 German clinics already pay us through self-serve, with 96% logo retention. Our scheduling engine handles shift rules that German labor law requires. EU data hosting is live since June. |
No German-speaking sales or support staff. Product UI is only partly translated (about 70%). No integration yet with the two largest German practice management systems. |
| Opportunities (external, helps) |
Threats (external, hurts) |
| New working-time recording rules push clinics to replace spreadsheets in 2027. The main local competitor, Terminhaus, is raising prices 18% in January. Regional clinic associations run buying groups we could sell through. |
Terminhaus has deep integrations and a 10-year brand. German buyers expect on-site demos and long procurement cycles. A downturn in clinic funding could freeze purchases in H2. |
Implications
The working-time rules create a one-time window: clinics must change tools in 2027 whether or not they like their current one. Our product already fits the rules, but we cannot sell into the window without German-speaking people and at least one practice management integration. Waiting a year likely means clinics are locked into Terminhaus contracts for three more years.
Strategic options
- SO (strength + opportunity): Market our labor-law shift rules directly against the new working-time requirements, using the 42 existing clinics as references.
- WO (weakness + opportunity): Partner with one regional clinic association for distribution while we hire, instead of building a full field team first.
- ST (strength + threat): Offer a migration package from Terminhaus with the first year at their old price, timed for their January increase.
- WT (weakness + threat): Delay the hospital segment and keep scope to clinics, so a slow procurement cycle does not drain the team.

Scope
What this SWOT is about: a product, a market entry, the company overall. A SWOT with no scope drifts into generic platitudes.
Analysis
| Strengths (internal, helps) |
Weaknesses (internal, hurts) |
| What gives you an edge, specifically |
What genuinely holds you back, honestly |
| Opportunities (external, helps) |
Threats (external, hurts) |
| Market/trend shifts you could exploit |

Implications
What this combination of factors actually means. A SWOT that stops at the grid is just a list.
Strategic options
Pairing quadrants forces the "so what" the grid alone doesn't give you.

Questions
- How many points per quadrant?
- Three to five specific ones; a long list hides what matters
- What is the difference between a weakness and a threat?
- Weaknesses are internal and yours to fix; threats come from outside and you can only prepare for them
- What do I do after the grid?
- Pair the quadrants into strategic options and turn the best ones into next steps with owners

Find my reph doc "SWOT analysis" with search_docs, then read it with read_doc. Fill the four quadrants from the customer feedback, metrics, competitive analysis and market notes linked in the doc, with evidence per point, and propose one option per quadrant pairing. Leave Implications and Next steps for me. File it with suggest_edit, one replace_section op per section (heading line kept) so each can be accepted alone. Ask each open question (points you could not back with evidence) with add_comment quoting that section's heading line, then call request_review with a one-line summary.
